Here’s what I see every week: a founder DMs me excited about their AI startup. I look at it. It’s a ChatGPT prompt with a login page.

“It summarizes articles!” “It generates marketing copy!” “It writes code documentation!”

Cool. So does ChatGPT. For $20/month. Why would anyone pay you?

I’ve reviewed 15+ AI product ideas this year. The pattern is depressingly consistent: founders get excited by the technology, build a wrapper, and then discover that wrapping a commodity API is not a business.

Let’s talk about the 9 mistakes killing AI MVPs — and what the founders who are actually making money do differently.

Mistake #1: Building a Wrapper, Not a Workflow

The most common AI MVP is: take user input → send to OpenAI API → display output. Maybe add a nice UI. Maybe save history.

That’s not a product. That’s a demo.

Why wrappers die:

What works instead: Workflow products.

A workflow product uses AI as one step in a multi-step process that solves a complete job.

Wrapper: “Paste your resume and we’ll improve it with AI.” Workflow: “Connect your LinkedIn, import your experience, match it to the job description, generate a tailored resume, cover letter, and interview prep — then track your applications.”

The AI is invisible in the workflow product. The user doesn’t care that you use GPT-4. They care that applying for jobs takes 5 minutes instead of 2 hours.

Mistake #2: No Data Moat

AI products without proprietary data are commodities. If your entire product is “OpenAI API + UI,” anyone can rebuild you in a weekend.

The data moat hierarchy:

  1. No moat: Using a public API with generic prompts (most AI wrappers)
  2. Weak moat: Custom prompts and templates (easy to copy)
  3. Medium moat: Fine-tuned model on domain-specific data
  4. Strong moat: Proprietary dataset that improves with every user interaction
  5. Fortress moat: User-generated data network effects (more users → better AI → more users)

Example of a fortress moat: Canva’s AI features. Every design created trains their understanding of what “good design” looks like for specific use cases. A new competitor can’t replicate millions of design decisions.

For your MVP: You don’t need a fortress moat on Day 1. But you need a plan for how you’ll build one. If your product gets 1,000 users, will it be any better than it was at 10 users? If no, you have a moat problem.

Mistake #3: Solving a Problem That Costs Less Than $20/Month

ChatGPT Plus costs $20/month. If the problem you’re solving can be handled by a competent ChatGPT user, your addressable market is “people too lazy to write prompts.”

That’s a real market, but it’s a terrible one. Those users:

Most AI MVP founders price like this: “My OpenAI API costs are $0.03 per request, so I’ll charge $0.10 per request. 3x margin, great!”

This is cost-plus pricing, and it’s the worst way to price a software product.

Why it fails:

“Our AI contract reviewer saves legal teams 4 hours per contract. At $200/hour average associate cost, that’s $800 saved per contract. We charge $99/contract.”

That’s 87% savings for the customer and you’re not racing against API cost reductions.

The pricing formula for AI products:

  1. Calculate the time/money your product saves
  2. Price at 10-20% of that value
  3. Your API costs become irrelevant margin

Mistake #5: Ignoring Accuracy for Speed

The dirty secret of AI products: they’re wrong a lot. GPT-4 confidently tells you incorrect things. Claude hallucinates citations. Every LLM makes mistakes.

For consumer “fun” apps, that’s fine. For B2B tools, inaccuracy is a product-killer.

How AI MVPs handle accuracy (worst to best):

  1. Ignore it: Ship raw LLM output, hope for the best (most wrappers)
  2. Disclaim it: “AI-generated, verify before using” (lazy)
  3. Constrain it: Limit outputs to known-good templates, RAG with verified sources
  4. Verify it: Human-in-the-loop review before output is finalized
  5. Measure it: Track accuracy rates, show users confidence scores, improve continuously

If your AI product operates in a domain where mistakes have consequences — legal, medical, financial, compliance — you need to be at level 3 or above from Day 1.

A practical approach for MVPs:

Use RAG (Retrieval-Augmented Generation) to ground your AI in verified data. Instead of asking GPT “What’s the tax law for LLCs?”, retrieve the actual tax code sections and have GPT explain them. The AI becomes a translator, not an authority.

Mistake #6: The “AI” Is the Whole Product

Some founders are so excited about AI that they forget to build… an actual product.

The “AI is the product” test: Remove the AI from your product. Is there still value? If your product is literally nothing without the AI, you’re too dependent on a commodity layer.

The best AI products use AI to make an already-valuable workflow 10x better. Notion AI doesn’t replace Notion — it makes Notion faster. GitHub Copilot doesn’t replace your IDE — it makes coding faster.

For your MVP: Build the workflow first. Make it useful without AI. Then add AI as an accelerant. This also gives you a fallback if API costs spike or models change.

Mistake #7: Building for AI-Native Users Instead of Domain Experts

Most AI MVPs are built by technical founders who are comfortable with AI. They build for people like themselves: users who understand prompts, can evaluate AI output, and know how to iterate.

That’s a tiny market.

The big market is domain experts who are NOT AI-native:

Domain experts don’t want AI. They want outcomes.

“Review this contract and flag problematic clauses” > “Use our AI-powered contract analysis platform with advanced NLP capabilities”

Speak the user’s language. Hide the AI.

Mistake #8: No Distribution Strategy Beyond “Launch on Product Hunt”

This mistake isn’t AI-specific, but it kills AI MVPs at a higher rate because founders assume the “AI” label is enough to generate interest.

It’s not. There are 10,000 AI tools on Product Hunt. Being “AI-powered” is not a differentiator. It’s table stakes.

Distribution for AI products:

  1. SEO for pain-point queries: “How to review contracts faster” > “AI contract review tool”
  2. Content showing outcomes: “We reduced contract review time from 4 hours to 20 minutes” > “We use GPT-4 and RAG”
  3. Community presence in domain verticals: Go where your users are (legal forums for legal AI, not AI Twitter)
  4. Integrations as distribution: Being inside Slack/Notion/Salesforce puts you where users already work

The AI Twitter trap: Sharing your product on AI Twitter gets you followers, not customers. Your customers aren’t on AI Twitter. They’re on industry forums, LinkedIn groups, and Slack channels for their specific domain.

Mistake #9: Building Before Talking to Users

“I’ll build the AI tool first, then find users.”

This is backwards for any startup, but especially dangerous for AI products because:

  1. You’ll build for a use case that sounds cool but nobody pays for
  2. You’ll optimize for the wrong accuracy metrics
  3. You’ll pick the wrong AI model (some tasks need GPT-4, some need Llama, some don’t need LLMs at all)
  4. You’ll miss workflow requirements that make or break adoption

Talk to 10 potential users before writing a line of code.

Not “would you use an AI tool that does X?” (everyone says yes).

Instead: “Walk me through how you handle X today. What’s the most annoying part? How much time does it take? What have you tried to fix it?”

If 7 out of 10 describe a painful, time-consuming process that they’d pay to fix — now you have an AI product worth building.

What Actually Works: 5 AI MVP Patterns Making Money

Pattern 1: The Vertical AI Agent

What it is: AI that’s deeply trained on one industry’s data, workflows, and language. Example: An AI underwriting assistant that knows insurance terminology, risk models, and compliance rules — not a general chatbot with insurance prompts. Why it works: Domain depth is a moat. Generic models can’t match it.

Pattern 2: The Human-AI Hybrid Service

What it is: AI does 80% of the work, humans do the last 20% (quality, edge cases, judgment calls). Example: AI generates first-draft financial reports, a CFA reviews and adjusts before sending to clients. Why it works: Clients get AI speed with human accountability. You charge for the service, not the API.

Pattern 3: The Data Flywheel Product

What it is: Every user interaction makes the product better for all users. Example: AI recruitment matching that learns which candidate profiles lead to successful hires. More placements → better matching → more placements. Why it works: Time becomes your moat. A competitor starting today can’t replicate your training data.

Pattern 4: The Workflow Automator

What it is: Connects multiple tools and uses AI to handle the decision points between them. Example: Monitor customer support tickets in Zendesk → AI categorizes and drafts responses → routes to right team → tracks resolution → reports trends. Why it works: Integration complexity is a moat. Users won’t rip out something connected to 5 other tools.

Pattern 5: The Intelligence Layer

What it is: Sits on top of existing data and surfaces insights humans would miss. Example: AI that monitors your Shopify store and emails you: “Your CAC on Meta increased 34% this week. Here’s why, and three things to try.” Why it works: Low effort for the user (passive monitoring), high value (saves money/time), and sticky (once you see insights, you can’t unsee them).
